The estimator's day at a busy shop: intake a vehicle, walk around it with the customer, take photos, VIN decode, pull up CCC, write up damages, generate an initial estimate, upload to the carrier, schedule the repair. 30 to 60 minutes per vehicle, 8 to 15 vehicles a day.
Do the math. The write-up alone is 4 to 15 hours a day across the estimator desk. At a multi-shop operation, this is dozens of hours a day disappearing into a mostly mechanical process.
This is the single biggest opportunity AI has inside a collision shop right now. Here's what a real intake copilot does, where it helps, and where it doesn't.
What an Intake Copilot Actually Does
An AI intake copilot takes the mechanical parts of the write-up and drafts them. The estimator reviews, corrects, and finalizes.
A typical flow:
- Photos come in. Customer uploads, estimator snaps, or DRP assignment includes photos.
- Damage detection runs. A vision model identifies panels, assesses damage severity, and flags likely operations (R&R, repair, blend, refinish).
- VIN decode + vehicle data pulls. Year, make, model, trim, factory options populated.
- Initial parts list generated. Based on detected damage, the model proposes OE parts with estimated prices.
- Labor time estimated. Based on damage and panel, the model proposes flag hours.
- Supplement predictions flagged. Damage the model can't fully resolve (hidden damage, likely-to-surface issues) is flagged for supplement tracking.
- Draft estimate lands in CCC. Estimator opens it pre-populated rather than starting from blank.
- Estimator reviews, corrects, finalizes.
The value is step 7. The estimator isn't writing an estimate. They're reviewing an estimate.
Where It Actually Saves Time
Based on real deployments:
- Simple bumper or quarter-panel write-ups: 30-minute write-up becomes 10 minutes. Big lift.
- Moderate-complexity repairs: 45 minutes becomes 25. Still meaningful.
- Complex structural or heavy-hit vehicles: 60+ minutes becomes 50. The AI is less helpful here because the judgment load is higher.

Where It Doesn't Help (And Shouldn't)
Severity Judgment
Is this panel repairable or R&R? Is this going to have hidden damage? Is this a good candidate for aluminum repair or should it go to a specialist? These are judgment calls a competent estimator makes in seconds and a model cannot make reliably.
The copilot can propose. The estimator decides.
Customer Conversation
The write-up isn't just data entry. It's also the customer consultation. "Your bumper cover can be repaired, but the sensor behind it needs to be recalibrated, which is why the estimate is higher than you expected." AI does not do this. It shouldn't.
Supplement Prediction
Models can flag "likely supplement surface" based on damage patterns. They cannot tell you the actual hidden damage until the vehicle is torn down. A copilot that promises to eliminate supplements is lying.
DRP Compliance
DRP programs have idiosyncratic requirements—carrier-specific labor rates, included operations, required photos, prior approval thresholds. A model can apply these with configuration, but the accuracy is program-by-program and the estimator has to verify.
Anything Regulatory
State-specific requirements, consumer-disclosure rules, airbag deployment documentation, total loss thresholds—none of this should be automated without human verification. Getting it wrong has legal consequences.
What to Demand From an AI Copilot Vendor
The intake copilot market is crowded. Most of the products are demo-quality wrappers on general-purpose vision APIs. The questions that separate real products from demos:
- Production accuracy on my vehicle mix? Not lab benchmarks. What happens when a 2018 F-150 with a crumpled bed comes in?
- How does it handle my DRP programs? Can I configure carrier-specific labor rates and required operations?
- Where do my photos go? Are they retained? Used for training models that benefit competitors?
- How does the estimator interact with the draft? Inline in CCC, a separate tool, a PDF they have to re-enter?
- What's the review workflow? How does an estimator correct a bad suggestion efficiently?
- How does it improve over time? Does my correction data make the model better for me, or does it vanish?
Vendor answers to these questions separate products that will deliver value from products that will eat your time in training, correcting, and troubleshooting.
Integration Patterns That Work
Three patterns we see in production:
Pattern 1: Copilot Pane Inside CCC
Estimator opens CCC as usual. A side pane shows the AI-suggested estimate. Estimator accepts line items into CCC with one click. Rejected lines train the model.
This works well when the copilot integrates cleanly with CCC's UI. It fails when the integration is clunky and the estimator has to tab between windows.
Pattern 2: Pre-Generated Draft Estimate
AI runs on the photos and produces a complete draft estimate before the estimator opens it. Estimator's job is review and correct, not create.
This is the fastest pattern for the estimator. It requires upfront photo capture (customer upload, DRP photos, lot staging) before the estimator sits down.
Pattern 3: Assistive Write-Up
Estimator works in CCC normally. The copilot watches and offers suggestions in real time ("you probably also want to R&R the headlight bracket"). This is lower friction but lower leverage.
Pick based on your shop's workflow. Pattern 2 has the highest ROI if your photo capture process supports it.
The Honest Bottom Line
An AI intake copilot is one of the few AI features in collision where the productivity math works on day one. If it's saving your estimator 10+ hours a week at scale, it pays for itself many times over.
It's not magic. It's not autopilot. It's a tool that eliminates the mechanical 40% of a knowledge worker's day so they can do more of the 60% that requires judgment.
Deployed well, it works. Deployed as a vendor demo, it wastes everyone's time.
